Ecommerce growth for founder-run Shopify brands.Forecasting, paid media and fractional growth, all run to a number for every month.
One expert and an AI system, working one method from your margins up. Meta and Google Ads for UK Shopify brands, with one senior person making every call.
- Orders, ad spend and product costs read
- Breakeven updated
- New customer cost checked against target
- One entry offer drifting above target, flagged for review
- 4 of 4clients more than doubled store revenue
- +119% to +179%last twelve months against the twelve before
- 4 of 4still clients. See the results
The dashboard says green. The bank account disagrees.
Returning buyers make the blended number look healthy. Nobody notices until the cash does. It is the first thing I check on any account.
All four brands have more than doubled against the year before Kova. All four are still clients.
Each figure is the last twelve months against the twelve before Kova. The socks brand is at the top of the page.
More revenue is easy to buy. More profit is the job.
If a new customer costs more than they are worth, more spend only buys a bigger loss.
An agency, a hire, or Kova
[CONFIRM: placeholder heading]Three ways to get that job done.
An agency
Seniors pitch, juniors run it
Weeks to onboard, then a queue
Retainer, often plus a cut of spend. Problems surface at month end
Platform numbers, usually
Often a minimum term
An in-house hire
Your employee, one skill set
3 to 6 months to hire [CONFIRM: hiring time]
Salary plus on-costs [CONFIRM: salary range]. A wrong hire is costly
Whoever you hire, if it is in the role
Employment contract, notice both ways
Kova
The person you speak to. AI monitors daily
[CONFIRM: time to start]. First read of your numbers in 5 days
From £495 a month. You hear problems first
I do, against your margins
Month to month [CONFIRM: notice period]
One person and an AI system, by design. The AI reads your orders, ads and margins every day. The plan, the calls and every spend change are mine.
The MARGIN method.
Six steps, AI in every one, and a person making every call.
Margins
A strategy built from the ground up on your margins.
AI: Reads orders, ad spend and product costs, and keeps breakeven current.
Acquisition
An acquisition strategy built around your goals.
AI: Tracks new customer cost against your target and flags when it drifts.
Retention
How much profit comes from repeat buyers, and how to raise LTV to CAC.
AI: Reads order history to see who comes back, when, and what they are worth.
Get the offer right
Find the offer that brings new customers in at a profitable rate.
AI: Compares bundles, entry products, price points and first-order incentives by new customer cost and margin, and flags which bring buyers back.
Iterate
Test one thing at a time and keep what wins.
AI: Records the winners and feeds them into the next ideas.
- Test
- Watch
- Find what won
- Write it down
- Feed it forward
- Round again
A number for every month
A forecast you are held to, updated with real results.
AI: Flags drift before it shows in the month.
It is not only ads. What the tests teach shapes your offers, emails and products.
The number in your inbox every day. The person who set it on the other end of the line.
- Every day
A daily email
Straight from your live dashboard. Where you stand, without logging in.
- Every week
A weekly read
The week against the plan, and what is changing.
- Every month
A forecast update and a call
Your actuals go in and the year-end forecast updates. The target holds still, and you hear why the forecast moved.
- Any time
A direct line
No account manager. You message the person who built the plan.
What the work covers
Three ways to work: forecast and tracking from £495 a month, paid media and consulting, or a fractional growth lead. Compare them
Right for some brands. Deliberately wrong for others.
A good fit
- Founder-run product brands on Shopify, roughly £500k to £10M a year
- Bootstrapped or close to it, so profit is a constraint rather than a preference
- Willing to share cost of goods and margins, because the plan is built from them
- A real seasonal peak, and a brand voice you care about protecting
Not a fit
- Marketplaces, dropshipping, or anything without its own store data
- Brands that want the ads run cheaper without ever looking at profit
- Anyone who will not share costs. Without them there is no breakeven, and without breakeven there is no plan
- Teams that need someone in the room every day. This is a monthly cadence with a direct line, not an embedded hire
Three ways to work together.
Every option includes an annual plan built from your margins, the AI-checked dashboard with a daily and weekly email, a monthly forecast update and call, and a direct line between calls.

What founders worry about but rarely ask on the first call.
Can one person really do this?
For a small number of brands, yes. The AI does a team's daily reading of orders, ads and margins, so my time goes on the plan and the decisions, and that is why there is a waiting list. [CONFIRM: the most brands you will take on at once, if you want to give a number]
Is the AI just a wrapper on ChatGPT?
The system is mine, built for ecommerce, and it works from your Shopify orders, ad accounts and cost of goods, which ChatGPT does not have. [CONFIRM: what the system is built on, including which AI models it uses, and how much you are happy to say] The decisions are mine and the ad copy is yours to approve.
What happens if you are ill or on holiday?
Your ad accounts, pixel and data stay in your name, so you never lose access. [CONFIRM: who covers urgent account changes when you are ill or away, whether the daily monitoring and emails keep running unattended, and how much notice clients get of planned time off]
Will my brand end up sounding like a discount shop?
No. Every line of ad copy goes to you before it runs, and your edits set the standard for the next round.
Will AI end up writing my ads?
It drafts ideas from your data and customer personas. Nothing runs until you have approved it.
How much content am I going to have to make?
Some, and you will always know exactly what, because I brief each piece shot by shot and review it before it runs. A round is a handful of pieces that each test one thing.
What if it is not working?
You hear it first, in numbers, with the cause and the change. Sometimes the ads are fine and the season is not, and I will show you last year to prove it.
Am I locked in?
Month to month. The ad accounts, pixel and data are in your name, and if you leave you keep all of it plus a written handover.
Do you run the ads as well as the plan?
On paid media and fractional growth, yes: Meta and Google end to end, in your accounts. On forecast and tracking, your team runs the ads and I own the number.
Which channels?
Meta and Google Shopping and Search, plus Klaviyo when email is in scope. Ecommerce only, because the whole method is built on order data and margin.
What do the first ninety days look like?
Business metrics and breakeven first, then the annual plan, then the accounts rebuilt around it. The detail is on the how I work page.
How do you use AI?
For the heavy reading: it checks your orders, ads and margins every day, drafts the reports and generates ad ideas. Every plan and spend change is made by me.
Why are the prices on the page?
So you can rule this in or out before you write to me. Below about £500k there is not enough history to forecast from, and above £20M you usually need an in-house team.
Start with your real number.
What a new customer costs you today, what you can afford to pay, and the gap. One page, no pitch attached.
Share read-only access
Shopify, Meta, Google and your cost of goods. Nothing changes.
I run the numbers
New customer return against breakeven, from your margins.

I take on a small number of brands at a time. Tell me a little about your store and you hear from me as soon as a place opens, including a straight no if the fit is wrong.

Thanks. I read every entry myself and will be in touch as soon as a place opens, including a straight no if the fit is wrong.
